On April 6th, Playtika hired Morgan Stanley to find it a buyer.

It’s the second time in four years the company has tried this.

The first attempt, in February 2022, went nowhere.

Private equity circled in 2023 but walked away.
By 2024, management paused the process entirely, blaming “ongoing uncertainty in Israel and Ukraine.”

Now they’re back.

Market cap: $1.21 billion. Enterprise value: $2.7 to $2.9 billion. That’s 91% below where they IPO’d in January 2021.

This isn’t just a bad investment story. It’s a case study in what happens when a mobile company builds one thing extremely well and then runs out of road.

The Numbers First

2021: Playtika lists on NASDAQ. Market cap at IPO: $12.95 billion. Biggest Israeli tech listing ever. Profitable, growing, tens of millions of daily users.

2025: Revenue for the full year comes in at $2.75 billion, up 8.1% year on year. Adjusted net income: $197.5 million.

But the net loss for 2025 was $206.4 million.

The gap between those two numbers tells you most of what you need to know. Significant charges sitting beneath the surface, largely tied to the $1.95 billion acquisition of SuperPlay (Dice Dreams, Disney Solitaire) completed in late 2024.

Playtika paid nearly $2 billion for SuperPlay. That deal is now a major line item sitting on the balance sheet at a company with a market cap of $1.21 billion.

January 2026: Playtika announces layoffs of 500 employees. CEO Robert Antokol’s message to staff: “Our broad growth mindset is no longer sustainable.”

April 2026: Strategic review. Second attempt. Morgan Stanley.

The Category Problem

Playtika was built on social casino. Slotomania, World Series of Poker, Caesars Slots, Bingo Blitz. High ARPU, sticky retention, a core user base that plays daily.

But the category has structural limits. Social casino can’t grow its addressable market the way casual puzzle or strategy games can. Regulatory pressure in Europe and parts of Asia continues to tighten around simulated gambling mechanics. The organic download curve for new social casino titles has been weak for years.

By 2025, casual games represented 70.8% of Playtika’s total revenue. The company had been pivoting away from pure social casino for years, SuperPlay was the biggest bet on that pivot.

The Q4 2025 earnings guidance was direct about it: “ongoing declines in social casino revenue partially offset by the scaling success of growth franchises.”

Partially offset. That’s the hole.

Why No Buyer Showed Up in 2022

When Playtika ran its first strategic review, the enterprise value was considerably higher. Private equity firms looked, Bloomberg confirmed interest from buyout firms in 2023, but no deal materialised.

Now the enterprise value has compressed to $2.7–2.9 billion. The question is whether the structural problems that kept buyers away in 2022 have improved or simply got cheaper.

The honest answer: cheaper!

What a Buyer Is Actually Getting

The portfolio:
Slotomania, WSOP, Caesars Slots, Bingo Blitz, Solitaire Grand Harvest, June’s Journey, Board Kings, Dice Dreams, Disney Solitaire.

Roughly 35 million daily active users, predominantly North America.

The DTC infrastructure:
$250.1 million in direct-to-consumer revenue in Q4 2025 alone (36.8% of Q4 sales). A meaningful owned channel that bypasses Apple and Google.

The cash generation:
Adjusted EBITDA is real. A private equity buyer with a longer time horizon could run this as a cash-generative business without the pressure of public market quarterly reporting.

The Broader Signal

Playtika’s enterprise value of $2.7–2.9 billion sits well below what Scopely paid for Niantic’s games alone ($3.5 billion in 2025). That comparison tells you where the market is placing its bets, platform aggregators with cross-genre reach, not category specialists with a maturing core.

Mobile gaming IAP revenue in Q1 2026: $20.5 billion, essentially flat year on year.
Downloads down 12%. The market is monetising existing users more deeply but acquiring fewer new ones. In that environment, single-category publishers with no adjacent surface to expand into are structurally exposed.

Three realistic outcomes:

1. Private equity takes it private, extracts cash flow, potentially sells off individual titles
2. A strategic buyer picks up specific titles rather than the whole company — a breakup
3. No deal again. Management pauses the review. It happened in 2022.

No assurance of a transaction. That’s not just boilerplate. It’s recent history.

He wasn’t being provocative. He was describing a structural shift in how mobile players actually behave now.

“Five or ten years ago, you still had a lot of people coming in and discovering mobile games. That is no longer the case.”

“About 80% of our revenue comes from people that have been playing our games for more than a year.”

Follow what that means.

The era of discovery is closing. Players aren’t browsing the App Store looking for their next game. They’re already in one.

They’ve invested time, built relationships with characters, climbed leaderboards, made in-game friends. The switching cost is real even when the financial cost is zero.

This is the company behind Monopoly Go, one of only two Western mobile titles to gross over $1 billion since 2020.

When they say 80% of revenue comes from players who’ve been there for a year or more, that’s not a quirk of their game. It’s a description of where mobile gaming value actually lives.

For UA managers, this reframes the entire job.

If your best revenue is locked inside your existing player base, acquisition spend is only half the equation.

The studios that win the next five years aren’t the ones that get the most installs. They’re the ones that build something worth staying in.

I think the industry is still calibrated for the discovery era. Ferreira is telling you that era is already behind us.

In 2025, nine premium games cleared 10 million downloads. Only four free-to-play titles did.

That's not a blip but more of a structural signal most of the mobile industry isn't taking seriously.

Sensor Tower's State of Gaming report laid out the data.

Battlefield 6 at approximately 20 million units sold at $70. Nine premium titles at 10 million or more. Four free-to-play breakouts.

The variety on the premium side is the interesting part.

Indie titles under $10 like R.E.P.O. and PEAK.

Mid-budget games like Arc Raiders and Split Fiction.

Remasters. Full AAA. All outperforming the free-to-play launch pipeline on download volume.

Here's the framing that makes sense of it.

Free-to-play incumbents have entrenched player bases, built-in social graphs, and years of investment in live-service loops.

The top 50 mobile games captured 80% of all revenue growth last year.

Breaking into that group with a new free-to-play title means competing directly with Scopely, Supercell, and Dream Games for a player's time and wallet.

Premium, paradoxically, may now be the less saturated path to player attention.

The player who pays $70 upfront is self-selecting. They want the game. They've already decided. There's no funnel to optimise, no D1 retention crisis, no endless creative testing to justify the CPI. The conversion already happened at the point of purchase.

I think mobile has been so conditioned by free-to-play economics that the industry has stopped seriously asking whether the model is still the right default for every game type.

The premium data in 2025 says it's worth asking again.

Self-serve launches H1 2026. It's not coming. It's here.

AXON already controls 60% of global mobile gaming ad impressions. That data advantage is exactly what makes it attractive to ecommerce brands.

One early case study from the earnings call: a cookware brand scaled from $4M to $16M in revenue with AppLovin providing 65% of their user acquisition. Projected path to $80M.

Here's the mechanism mobile gaming advertisers need to understand.

Every ecommerce brand that comes onto the platform feeds AXON with new conversion signals.

The more ecommerce spend flows in, the more the model optimises for ecommerce conversion.

Gaming inventory becomes more valuable to a beauty brand than it is to a gaming UA team. The auction moves against you.

CPI in mobile gaming has more than doubled since 2018. That was before a well-funded new category of buyers entered the same inventory.

AppLovin posted $1.66 billion in revenue last quarter. 66% year-on-year growth. They are not pivoting away from gaming. They are adding ecommerce on top of it.

Most mobile gaming publishers are thinking about AppLovin as a distribution partner.

Maybe they should also be thinking about what happens to their UA costs when ecommerce decides gaming inventory is worth more than they are paying for it.

Most coverage is treating this as a US-China tech story. It isn't. It's a mobile gaming ownership story.

Follow the sequence.

Tencent owns 100% of Riot Games. League of Legends, Valorant, Teamfight Tactics. Hundreds of millions of players.

Tencent owns the majority of Supercell. Clash of Clans, Brawl Stars, Clash Royale. Over a billion installs.

Tencent owns roughly 40% of Epic Games. Fortnite. Unreal Engine. The infrastructure half the games industry runs on

The CFIUS argument isn't really about espionage. It's about data

Millions of Western gamers logging play sessions, spending patterns, behavioural data, all flowing through platforms with Chinese ownership structures

Now Disney is reportedly circling Epic, according to reporting by The Verge's Alex Heath

They already put $1.5 billion into Epic in 2024. A forced Tencent divestiture would create the opening

Here's what the mobile advertising industry should be tracking

Supercell inventory is some of the highest-quality in mobile gaming. If Supercell changes ownership under regulatory pressure, the commercial relationships around that inventory shift with it.

The same applies to Riot's player base and the data that flows through it

The parallel to the Saudi PIF acquisitions isn't accidental

One sovereign entity was quietly buying mobile gaming through commercial deals. Another is being told it may have to sell

The direction of travel in both cases is the same: who owns the players matters more than who makes the games

This isn't resolved yet. But the conversation happening in Washington right now will determine who controls the most valuable gaming audiences in the Western world

That's not a regulatory story. It's an industry structure story

The round closed this week. Total funding $57M.

Greenfield Partners led it, Bessemer Venture Partners joined.

Three different companies. Three different approaches. All making the same bet.

The UA managers who survive the next 2 years won't be the ones best at briefing agencies and reviewing creative iterations. I think they will be the ones who can prompt, orchestrate and evaluate AI systems that do it for them.

Greenfield and Bessemer didn't back Sett because the technology is interesting. They backed it because the economics are obvious.

A $25 billion market where the bottleneck is human creative output is exactly the kind of market that AI eats first.

I think the transition is closer than most UA teams are planning for.

Genuinely, most UA teams aren't even looking at it

The AFRICA GAMING EXPO just wrapped in Lagos last week. 3 days. Hundreds of developers, publishers and investors. The numbers coming out of it are hard to ignore.

🇳🇬 Nigeria has 46.5 million gamers
🇪🇬 Egypt leads in revenue generation across the continent
🇿🇦 South Africa anchors the infrastructure
MLBB and PUBG Mobile are driving mobile esports growth across all three markets

The continent is growing at 12% CAGR. For context, Western mobile gaming markets are flat to 1-2%.

Meanwhile the average CPI in Western markets for casual gaming is sitting at $6 to $8 and rising. African markets are a fraction of that.

I think the narrative around mobile gaming is too Western. The next 100 million mobile gamers aren't in the US or Western Europe. They're in Lagos, Cairo and Johannesburg.

The publishers and UA teams moving there now have a 2 to 3 year head start on everyone who's still optimising for saturated markets.

Epic Games let go of 1,000 people. Meta let go of 700. Those are real careers, real teams, real people who built things they were proud of.

Before the industry analysis, that deserves to be said.

Now here's what I think matters for anyone in that situation right now.

These were two completely different cuts.

Epic Games's problem was Fortnite engagement. Revenue wasn't keeping up with spend. That is a product and content challenge, not an industry collapse.

Meta's cuts hit Reality Labs, recruiting and sales while the company commits up to $169 billion to AI infrastructure in 2026. That is a strategic reallocation, not a retreat.

The skills walking out of both companies are not the skills the industry is moving away from. They are exactly the skills the rest of mobile gaming is trying to find.

UA. Product. Live ops. Content strategy. Ad sales. Data and measurement.

Scopely is on an acquisition spree and openly building its studio roster. Supercell has been investing in new studios. Publishers like Voodoo, Supersonic and the newly launched Arcade are all scaling. The rewarded and performance advertising space is growing, not contracting.

1,700 people just became available. The mobile gaming companies that move quickly here will be the ones that come out of 2026 stronger.

Think about that for a second. The company that built TikTok, the most powerful content discovery machine ever created, 1.5 billion users, decided the games business wasn't worth keeping.

That decision matters more than the deal price.

Here's who bought it. Savvy Games Group, the gaming arm of Saudi Arabia's Public Investment Fund. You know them already if you've been paying attention.

2023: Scopely for $4.9 billion. 400 million registered players.
2025: Scopely buys Pokémon GO from Niantic, Inc. for $3.5 billion.
Also 2025: Electronic Arts (EA) agrees to be acquired by Saudi PIF for $55 billion. Taken private. 200 million accounts.
2026: MOONTON. 1.5 billion installs. 110 million monthly active users.

When you add those up, that's one sovereign wealth fund controlling the play time of nearly a billion people.

Now here's what I think almost every piece of coverage is getting wrong.

The Moonton deal isn't the story. EA going private is the story.

Public companies report ARPU, retention, session data, player spend. Quarterly. Under oath. Private companies report nothing.

When the entity that owns EA, Scopely, Pokémon GO and Mobile Legends: Bang Bang stops filing earnings, advertisers lose the only independent window they had into how mobile players actually behave.

UA managers have built entire acquisition strategies around that data but it won't exist anymore.

ByteDance saw gaming as a distribution problem. Savvy sees it as a data asset. One of them is right about what mobile gaming is actually worth and I don't think it's ByteDance.

They're also paying studios to build on the platform.

The Roblox Incubator program is funding experienced teams to create games that "expand what's possible." Not because they're generous. Because they need better inventory for advertisers.

Mobile advertisers should take note...

The developers building on Roblox aren't teenagers anymore.

They're studio leads in their late 20s, running teams of 100 people, building canonical franchise experiences for major publishers.

Major publishers are now running competitive development processes across multiple Roblox studios simultaneously.

Roblox isn't a kids' platform. It's a 144 million DAU ad network with a development ecosystem attached.

That is not an accident, it's the environment.

Rewarded ad formats work because players opt in and they choose to engage

An audience choosing to engage with your offer, in a positive emotional state with a proven purchase intent signal

That is not supplementary, it's your best performing channel hiding in plain sight

Three lessons every UA manager should steal

1. Stop adding new cards. Evolve existing ones.

Card Evolutions let players upgrade what they already love, no learning curve, instant dopamine. Viral engagement spikes every launch.

2. Easier progression beats deeper content.

Returning players were churning because systems were too complex. Simplify first. Retention follows.

3. Short-term metric pain is not a failure signal.

Supercell took hits on metrics while rethinking monetisation. They held the line. Revenue per user recovered (and then some)

On March 2, 2026 alone (Clash Royale's anniversary), daily revenue hit $1.3m (that's a 118% spike from the prior day)

The UA lesson here isn't about ads but rather that retention work is acquisition work

A game with strong Day 7 retention is easier and cheaper to grow than one with great installs and broken progression

Fix the product and then spend on UA

It is mass reach with purchase intent baked in

Most UA teams know this. Almost none of them are doing anything different about it.
